Rôle

Project management and WordPress/PHP architecture with a bespoke plugin to orchestrate race operations, content governance and GPX publishing.

Le terrain

Contexte

WordPress running-event website with a bespoke PHP plugin for full race management (programme, registrations, training sessions, GPX routes) and ClickUp-driven delivery. Scope focused on priority journeys and content readability.

Mission

Build a race-ready platform able to absorb operational content streams (programme updates, training sessions, GPX routes, last-minute information) without compromising back-office reliability or front-end clarity.

Livraison

More stable technical architecture, cleaner GPX publishing, better-structured race information and ClickUp-based planning that keeps delivery on schedule.

L'enjeu

Build a race-ready platform able to absorb operational content streams (programme updates, training sessions, GPX routes, last-minute information) without compromising back-office reliability or front-end clarity.

More stable technical architecture, cleaner GPX publishing, better-structured race information and ClickUp-based planning that keeps delivery on schedule.

The brief went far beyond a visual showcase. The objective was to deliver a resilient technical engine that supports real event pressure while keeping a compelling story for runners and a maintainable workflow for organisers.

Le parti pris

The challenge

Running events combine heterogeneous objects: editorial pages, timing updates, training sessions, route points and GPX files. Without strict structure, teams face duplicated data, version drift and delayed publication.

The response

A bespoke WordPress/PHP plugin introduced dedicated structures (content types, metadata, publishing rules) to connect race programme, training and route workflows. GPX release flow was formalised from upload to front display, with ClickUp managing tasks, QA and release rhythm.

What changed

Organisers now run the full lifecycle from one back office with less manual handling and clearer traceability. Runners get stable access to critical information: registration, rules, practical details and route files.

Impact et résultats

  • Robust WordPress plugin backbone. Dedicated PHP plugin orchestrates race content, training sessions and operational publishing without fragile manual workarounds.
  • Controlled GPX publishing. Clear chain from versioning to front release ensures route files stay consistent and usable for participants.
  • Delivery-focused project steering. ClickUp acts as production backbone (prioritisation, tickets, validation) to secure shipping cadence in an event-critical context.

Avant / après : le contraste

The Cross Sud Ouest visual comparison highlights clearer hierarchy, more stable mobile rendering, and stronger emphasis on primary actions.

  • Block hierarchy is reinforced to speed up first-glance comprehension.
  • Primary CTAs are repositioned to reduce navigation hesitation.
  • Visual pacing is lighter to improve readability on mobile screens.

Sous le capot

Process & réutilisabilité

Cross Sud Ouest is organized around operational reliability: model race content, standardize GPX chain, and maintain delivery cadence all the way to race day.

Race-domain modeling

Programme, sessions, routes

Content operations are structured in dedicated entities to avoid manual scatter.

  • Distinct content types map programme, sessions, practical info and routes.
  • Metadata rules keep front/back consistency across operational updates.
  • Update protocols reduce drift between organizers and publishing team.

Secured GPX chain

Upload, validation, release

Route publishing follows a formal workflow to guarantee usable files and timing reliability.

  • Version and format checks run before any file goes live.
  • Cross-validation between organizers and digital team is mandatory on critical routes.
  • Rollback-ready protocol handles post-release anomalies quickly.

Event-pressure delivery steering

ClickUp in operational flow

Daily steering targets shipping reliability and risk reduction as event date gets closer.

  • Short sprints prioritize participant-impact blockers first.
  • Dependencies between content and technical lots are tracked explicitly.
  • Progressive acceptance covers highest-stakes journeys before traffic peaks.

La suite

Project learnings

  • Event-site performance depends on resilient operations, not visual polish alone.
  • GPX publishing must be treated as a critical chain with explicit versioning and validation.
  • Daily ClickUp arbitration reduces tunnel effects during pre-event pressure windows.

Recommended next steps

  • Add automated validation checks on GPX files before release.
  • Instrument route/rules/registration interactions to refine content prioritization.
  • Introduce a weekly readiness checklist leading up to race day.
